Why coffee pouch sourcing can fail before production starts
A brief such as “12 oz matte coffee bag with valve” sounds specific, but it leaves suppliers free to quote different finished sizes, film structures, thicknesses, barrier levels, valves, zippers, print routes, quantities, and delivery assumptions. The lowest unit price may therefore describe a different product rather than a better offer.
Build one controlled RFQ and give it a revision number and date. Require every supplier to confirm each line, state every exception, and return a signed or otherwise traceable production specification before a deposit or production release. When a requirement changes, issue a new revision and record the effect on price, sample approval, lead time, and inventory.
Build an RFQ that produces comparable quotations
Start with the application: roasted whole bean, ground coffee, or both; net fill weight; roast range; grind range; time from roast to packing; target shelf life; filling and sealing method; destination market; and sales channel. Include the pouch format and buyer-facing finished dimensions as width × depth × height, then attach the supplier dieline notation separately. If the size is not proven, request a fill-validation stage instead of declaring it final.
List the material structure or the performance target, total thickness and tolerance, sealant layer, surface finish, zipper, valve, tear notch, hang hole if any, artwork safe areas, and finished-pouch tolerances. For barrier, state the required oxygen- and water-vapor-transmission performance together with the test method, temperature, humidity, and acceptance criteria; a barrier number without test conditions is not comparable.
Add the number of artworks, quantity per artwork, total quantity, annual forecast, reorder frequency, printing route, color requirements, proof route, packing, carton marking, Incoterm, delivery ZIP code, country, and target date. Ask for MOQ per design and total, allowed overrun or underrun, fixed charges, tooling or cylinder ownership, sample cost, unit price by volume tier, lead-time stages, carton specification, freight, exclusions, and quotation validity on separate lines.
Turn coffee use into a functional pouch specification
Specify flat-bottom, stand-up, or side-gusset format and confirm the geometry with the actual coffee. A 340g light-roast whole bean can occupy a different volume from 340g of darker roast or ground coffee. The approval fill test should record coffee type, target weight, settling method, filled height, clear zipper zone, top-seal headspace, valve position, base stability, and the way the bag fits its carton.
Identify the zipper type and location, tear-notches, seal bands, and one-way degassing valve by model or an approved equivalent. Record valve material, filter configuration where relevant, opening behavior, flow or venting requirement, placement tolerance, and how back leakage will be checked. Ground coffee can challenge a valve differently from whole beans because fine particles may reach the valve, so the proposed filter and production test should match the intended product.
Request material, barrier, and food-contact evidence
A laminate name such as MOPP / PET / AL / PE is only the beginning. Ask for layer thicknesses, total thickness and tolerance, film and foil grades, adhesive and curing system, printing inks and coatings, sealant identity, supplier traceability, and any recycled-content or special-claim basis. Confirm which factory controls apply to incoming material identity, lot codes, storage, adhesive mixing, cure time, residual solvent when relevant, bond quality, and change approval.
For U.S. food contact, avoid treating “FDA approved” as a complete specification. FDA explains that the regulatory status of a food-contact material depends on each component and its intended use, and a Food Contact Notification can be specific to a manufacturer and use. Request a declaration or letter of guaranty that identifies the actual laminate components and material suppliers and covers the intended coffee contact and conditions of use.
Certificates and declarations should be current, traceable to the legal entity and manufacturing site involved, and reviewed against the exact ordered construction. They support due diligence but do not replace the signed product specification, production records, or performance tests on the finished pouch.
Define printing, artwork, and commercial terms
State whether the quote is digital, rotogravure, or an allowed alternative, and keep each route on a separate commercial line. Record process and spot colors, white-ink areas and opacity expectation, matte or gloss finish, metallic or special effects, barcode and QR requirements, registration and print tolerances, artwork revision, proof type, and the physical color standard that controls acceptance.
For rotogravure, document cylinders by color, ownership, storage period, maintenance, revision, replacement, and reuse. For digital, confirm minimum billable web length, artwork-grouping rules, calibration, white-ink control, and whether each design has a separate minimum. In both cases, ask whether the sample uses the proposed production press, material, lamination, finish, and pouch-making route; a layout proof is not automatically a production-performance sample.
Use a staged sample ladder instead of one generic sample
Stage one is a stock or reference sample. Use it to understand pouch style, opening, zipper feel, and approximate workmanship, but label it clearly: it is not evidence that the quoted construction, barrier, print, seal, or valve will match. Stage two is an unprinted custom-size sample made to the proposed geometry. Fill it with the actual coffee and approve usable volume, headspace, stance, sealing workflow, valve and zipper locations, and carton fit.
Stage three is a printed proof or sample for layout, color, white ink, finish, panel alignment, codes, and appearance after forming. Record whether it is a digital mockup, digitally printed sample, hand-laminated sample, or a sample from the planned production route. Stage four is a pilot or production sample made with the disclosed production process. Use it to validate the combined material, print, lamination, conversion, valve, zipper, fill, seal, and transport requirements before the main lot is released.

Approve a signed specification and golden sample
The final approval package should contain the signed specification, revision-controlled dieline and artwork, approved color target, physical production-reference pouch, approved valve and zipper, test plan, packing standard, and any agreed deviations. Mark the retained physical pouch as the golden sample and record its date, lot, route, and approvers so both sides compare mass production with the same reference.
Do not let the golden sample replace measurable requirements. Color, dimensions, thickness, seal strength, barrier, valve function, carton quantity, and defect criteria still need numbers, methods, and tolerances where appropriate. Define how long samples and records are retained and what happens when raw material, ink, adhesive, equipment, process location, or subcontractor changes.
Qualify the factory and the real production route
Confirm whether the seller is the manufacturer, an exporter, or a trading company; record the legal entity, manufacturing-site address, and the entity shown on quotations, invoices, certificates, and food-contact documents. Map which steps are in-house or subcontracted: printing, lamination, curing, slitting, pouch making, zipper and valve application, testing, packing, and storage.
Record the relevant press, laminator, pouch-making and inspection equipment, usable widths, color capability, capacity, maintenance, calibration, backup plans, and recent examples on comparable coffee-pouch structures. Review quality staff, incoming inspection, lot traceability, in-process checks, final release, COA or test reporting, nonconformance control, corrective action, retained samples, complaint handling, and disaster or capacity contingency.
If a site uses BRCGS Packaging Materials or another management certification, verify the current issue, certificate status, site name, address, scope, exclusions, and process coverage. A site-level certification provides a quality and product-safety framework; it does not by itself prove that the exact pouch, laminate, valve, test result, or specification meets your order.
Field note: routine factory QC records reviewed onsite
During an onsite flexible-packaging factory review, GreenPack Life randomly selected an incoming PE-film inspection record and a finished three-side-seal PET/PE pouch record from routine files. Together they covered width, thickness, tensile and elongation, surface tension, coefficient of friction, heat-seal strength, laminate bond, residual solvent, oxygen transmission, water-vapor transmission, and appearance. We also photographed the relevant permeability, gas-chromatography, tensile, peel, and COF equipment while protecting supplier and employee information.
This evidence is more useful than a generic capability list because it shows how raw-material and finished-pouch controls appear in daily records. It is still only a qualification input: each customer order needs a matched structure, stated method and conditions, traceable lot, agreed limits, food-contact documents, and project-specific seal, leak, valve, fill, and shelf-life validation.

Build production QC around the finished pouch
Incoming and in-process checks should cover material identity, layer structure or supplier declaration, total thickness, COA and lot traceability; print color, registration, white opacity, finish, scuffing, barcode and QR readability; lamination cure, bond and delamination indicators; and pouch dimensions, folds, seams, zipper, valve, notches, appearance, count, and cleanliness.
ASTM F88/F88M provides a quantitative method for seal strength and can support process validation and control when the test setup and acceptance criteria are agreed. ASTM D3078 uses bubble emission to find gross leaks in flexible packages with headspace gas, but the standard notes that small leaks may not be detected. Define the test method, conditioning, seal location, specimen direction, equipment, frequency, and pass criteria instead of asking only for a generic “leak test.”
For barrier verification, reference the agreed method and conditions. ASTM D3985 addresses oxygen transmission rate, while ASTM F1249 addresses water-vapor transmission rate. The supplier and buyer must align temperature, relative humidity, specimen preparation, units, and acceptance criteria because results measured under different conditions should not be treated as equivalent.

Add coffee-specific filling, valve, and shelf-life checks
Test the pouch with the actual whole-bean and ground products that create the most demanding fill volume or valve exposure. Confirm target weight, settling, zipper contamination, final heat seal, seal-area cleanliness, finished dimensions, panel distortion, valve clearance, opening and resealing, and pack behavior as freshly roasted coffee releases gas. If controlled-atmosphere packing is used, define how residual oxygen is measured, when it is measured, and the limit that controls release.
A one-way valve is a functional component, not a decorative checkbox. Valve suppliers publish different constructions, filters, opening pressures, and flow characteristics. Record the approved model or a controlled equivalency process, placement, attachment method, opening or venting check, reseal or back-leak check, filter requirement for ground coffee, inspection frequency, and lot traceability.
Shelf-life confidence comes from the complete system: coffee condition at packing, oxygen and moisture barrier, seal integrity, valve behavior, residual oxygen where relevant, storage, distribution, and the brand's sensory or analytical study. A film data sheet or stock-bag test alone does not validate the final packed product for its stated shelf life.
Set an AQL and pre-shipment inspection plan
ISO 2859-1:2026 provides an AQL-indexed lot-by-lot sampling system with sample-size, accept-or-reject, and switching rules. Do not copy one universal AQL number from the internet. The buyer and supplier should name the current standard edition, define the lot, select normal, tightened, or reduced inspection as applicable, set the inspection level, classify critical, major, and minor defects, and agree the acceptance and rejection rules before production.
Make defect examples product-specific. Potential critical issues can include food-contact contamination or a safety or legal failure. Major defects can include gross leaks, unusable zippers, wrong material or artwork, missing or nonfunctional valves, unreadable required codes, severe delamination, or dimensions that prevent the declared fill. Minor defects can include limited appearance variation that does not affect function, but the signed defect library should control the classification.
Pre-shipment inspection should verify completed quantity, lot identity, random selection across cartons and production stages, specification and golden-sample comparison, critical/major/minor counts, functional tests, carton quantity, labels, gross weight, dimensions, palletization, and visible transport readiness. Require a dated report, traceable photos, test evidence, and retained samples, and state who may accept, reject, rework, or approve a written concession before shipment.
Validate cartons, transit, and delivery assumptions
Approve the carton with the finished pouches in the planned orientation and count. Check abrasion, blocking, zipper pressure, valve damage, crushing, carton compression, labels, pallet pattern, humidity protection, and how the first and last cartons from a lot will be traced. Record finished carton dimensions, net and gross weight, units per carton, pallet data, and allowed variation before locking freight cost.
ISTA procedures evaluate a defined packaged-product system under selected distribution hazards. A pass on an individual film or an unrelated carton is not the same as testing the complete pouch-and-carton configuration being shipped. Choose the relevant transit test with a packaging specialist based on the product, case, pallet, parcel or freight route, and distribution environment.
Keep the commercial quote aligned with the logistics specification. State the Incoterm and named place, delivery ZIP code and country, duty and tax treatment, insurance, shipment mode, consolidation assumptions, destination access, and whether the quote is an estimate or a confirmed carrier price. Requote when carton data, quantity, lane, or delivery service changes.
Control changes, nonconformance, and repeat orders
Require written approval before the supplier changes a film, foil, resin, adhesive, ink, coating, valve, zipper, site, subcontractor, press route, pouch machine, test method, or approved tolerance. The change request should explain the reason, affected lots, risk assessment, validation evidence, sample requirement, schedule, price effect, and how old and new inventory will be separated.
For a nonconforming lot, record the defect, quantity and traceable scope; stop release where necessary; investigate root cause; define containment, rework, replacement, concession, or disposal; and verify corrective action on the next lot. Repeat orders should reference the same approved specification and artwork revision, while the supplier confirms material availability, retained standards, valve and zipper models, equipment route, and any changes since the previous production.
