Choose by the order pattern, not by a quality winner
Both technologies can produce professional coffee packaging when the press, film, inks, lamination, converting, and quality controls are appropriate. The useful question is not which process is universally better. It is which process fits the number of artworks, quantity per artwork, expected reorder pattern, color requirements, and acceptable inventory risk for this project.
For example, four designs at 2,500 pouches each create a different cost structure from one design at 50,000 pouches, even if both use the same pouch size. Ask suppliers to quote the actual SKU breakdown rather than only the combined quantity. These example quantities illustrate the decision logic; they are not universal MOQs or price thresholds.
How digital flexible-packaging printing works
A digital press receives prepared artwork files and prints the image without engraving a physical cylinder for every color and design. This reduces a major fixed prepress commitment and lets a converter move between approved artworks more easily. It is especially useful when a roaster is launching several origins, flavors, limited editions, or private-label designs on one pouch structure.
Digital does not mean zero setup or zero minimum. White ink, spot colors, coating, material width, minimum billable web length, lamination, zipper and valve application, pouch conversion, and production waste still affect the quote. Confirm whether multiple artworks can truly share one substrate and production campaign, and whether the factory sets a minimum for each artwork as well as for the total order.

How rotogravure flexible-packaging printing works
Rotogravure transfers ink from microscopic cells engraved into a metal cylinder. A multi-color image normally passes through a dedicated print unit and cylinder for each printed color. The web then moves through drying, inspection, lamination, curing when required, and pouch conversion. This cylinder-based system is known for repeatable print at industrial speed and is a strong candidate for established, longer production runs.
The commercial issue is the fixed cylinder set. A new artwork, circumference, color separation, or major revision can require new or modified cylinders even when the pouch size and material look unchanged. Ask for the cylinder charge by color, how many cylinders are included, who owns them, where and how long they are stored, whether reuse is free, and what happens if a cylinder is damaged or the artwork changes.

MOQ: first ask what the minimum measures
Coffee pouch quotations may express a minimum as finished pouches per artwork, total pouches across compatible artworks, printed-film meters, material kilograms, or a minimum order value. Those figures are not directly comparable. Convert every offer into quantity per artwork, total finished quantity, expected overrun or underrun, and delivered cost for the same specification.
Also separate print MOQ from conversion MOQ. A printer may accept a short digital web run while the laminator or pouch-making line requires a larger batch. A rotogravure supplier may quote an attractive unit price at a high total volume but still require a separate cylinder set for every design. Record all minimums, not only the largest number on the quotation.
Multi-SKU cost: artwork is the cost driver
In print planning, each distinct front, back, or side-panel artwork is a separate SKU. Four roast names using the same bag dimensions can therefore mean four print SKUs. A simple comparison should show quantity per SKU, total quantity, number of print colors, shared material structure, finishing, cylinder or prepress charges, changeover waste, and any multi-SKU service fee.
A useful formula is: total delivered packaging cost equals prepress or cylinders, plus printing, material, lamination and pouch conversion, quality control, packing and freight, plus the expected cost of obsolete inventory. Divide that result by sellable pouches—not merely ordered pouches—to compare options. A lower factory unit price can lose its advantage if the brand must discard outdated designs or hold excess slow-moving SKUs.
Find the crossover with matched volume tiers
There is no universal quantity at which rotogravure becomes cheaper than digital. Press utilization, material width, cylinder circumference, color count, factory waste, local labor, finishing, and commercial policy all move the crossover. Published press speeds are not a direct cost comparison because the two presses may be measured under different substrates, widths, ink coverage, and operating conditions.
Request digital and rotogravure prices at the same quantity tiers using the same pouch format, dimensions, material, thickness, barrier target, finish, valve, zipper, number of artworks, color requirements, tolerance, packing, and destination. Show fixed charges separately. This makes the crossover visible and preserves a clean baseline for future reorders.
Lead time: the press is only one production stage
Ask the factory to break lead time into artwork preflight, proof approval, cylinder engraving or digital setup, substrate availability, printing, lamination, adhesive curing when required, pouch making, valve and zipper application, inspection, packing, and freight. The quoted clock should state when it starts—deposit, signed proof, material arrival, or another milestone—and whether it is in business or calendar days.
Digital can remove cylinder engraving and simplify artwork changes, but it cannot skip every downstream stage. Rotogravure repeat orders may be faster when usable cylinders and material are already available. Published fast-turn examples from digital suppliers are useful evidence of capability, not a promise that every factory, construction, finish, quantity, or shipping lane will match the same schedule.
Compare color, white ink, finish, and repeat control
Provide target color standards rather than approving color from an uncalibrated screen. Confirm process color, spot-color handling, white-ink opacity, metallic or special effects, matte or gloss finish, overprint, fine text, barcode and QR readability, registration tolerance, and the proof type that controls production. A digital proof may confirm layout without predicting the exact result on the final film and ink system.
For repeat orders, ask how the factory stores approved color data and physical standards, measures color during the run, controls density and registration, and records deviations. For rotogravure, include cylinder condition and maintenance. For digital, confirm calibration, profiling, white-ink control, and any approved sample retained from the previous run.
Use a hybrid launch-to-scale plan
A practical coffee-brand path is to validate pouch size, material, artwork, and demand with digital production, then request a matched rotogravure comparison after core SKUs and reorder volumes become stable. Keep low-volume seasonal or private-label designs digital while moving proven high-volume artwork to gravure when the full delivered-cost case supports it.
Plan this transition before artwork approval. Ask whether both processes can use the same material appearance, color targets, finish, zipper, valve, and pouch geometry; which file separations will change; and whether a new physical sample is required. The goal is not to switch technology for its own sake, but to scale without surprising customers or creating avoidable inventory.
Information and evidence to collect from the factory
Record the actual press manufacturer and model, maximum usable web width, color stations, white- and spot-color capability, inspection system, material range, minimum billable run, typical waste, multi-SKU grouping rules, and recent coffee-pouch examples. Confirm which steps—printing, lamination, curing, pouch making, valve application, inspection, and laboratory testing—are performed in-house or subcontracted.
For gravure, document cylinder cost per color, ownership, engraving source, storage, reuse, revision, replacement, and preparation time. For digital, document proof and color-matching workflow, calibration, variable-data capability, and limitations on ink coverage or material. For both, request food-contact declarations, traceability, migration or solvent-residue controls where relevant, seal and barrier test methods, defect criteria, quality records, capacity, maintenance, and contingency arrangements.
Send one controlled brief for comparable quotes
Share the pouch format and finished dimensions, coffee fill weight, whole-bean or ground use, material structure or barrier target, total thickness, finish, zipper, valve, number of artworks, quantity per artwork, expected annual volume, reorder frequency, target colors, artwork status, proof requirement, packing method, delivery ZIP code, country, and target date.
Ask each supplier to return the printing method, MOQ per artwork and total, fixed charges, unit price by volume tier, allowed quantity tolerance, waste policy, sample and proof cost, production lead-time breakdown, cylinder terms if applicable, carton specification, and DDP freight. Keep digital and rotogravure offers on separate lines even if the supplier recommends only one.
